Hand it off with guardrails
When every important decision still runs through the owner, the owner is the ceiling. Here is how to let go without losing control.
One of the most common bottlenecks in a growing company is the owner. Every important decision still runs through one desk, and the business can only move as fast as that person can.
The fix is delegation, and owners tend to miss in one of two directions. Some hand over responsibility with no guardrails, then take it back the first time something goes wrong. Others hand over the task and keep every decision, which gets them compliance without building any capability.
What works sits in between: real responsibility with clear boundaries.
I think about this every time I take my boys caving. They need room to climb, explore and figure things out. They also need someone close enough to show them where courage ends and recklessness begins.
Practical guardrails:
- Define the outcome and let them choose the method.
- Set decision limits: what they can approve on their own, and the dollar or risk level where they check in.
- Agree on a check-in rhythm up front so you aren’t hovering.
- Expect some mistakes, and decide ahead of time which ones you can afford.
On that same trip, the best part of the day was an unplanned stop at a lake with no cell service. Owners need that kind of white space too. It’s hard to think clearly about a business while you are the bottleneck for all of it.
This is a common thing to bring to a council. You describe the handoff, the room asks where it could go wrong, and next month they ask whether you actually let go or quietly took it back.
